Tier E of the market map is built on one idea: instead of selling AI software to a service firm, own the service firm (or build a new one) and let AI do part of the work. Investors call these "AI roll-ups" when they buy existing businesses and "AI-native service firms" when they start from scratch. All margin and savings figures below are self-reported by the operators.
The vehicles
| Vehicle | Vertical | Reported capital | Scale |
|---|---|---|---|
| Thrive Holdings (Thrive Capital, with an OpenAI ownership stake) | Accounting, IT services | $2B at a $12B valuation, Aug 2026, led by SoftBank, D1 and Altimeter (Ventureburn) | "More than 70 businesses" across its platforms |
| Crete Professionals Alliance (formerly Current) | US accounting | Plan to spend over $500M on accounting firms (Reuters via TechStartups, June 2025) | "More than 30 firms" (Accounting Today, Nov 2025) |
| Shield Technology Partners | IT services / managed service providers | $100M from Thrive Holdings, Feb 2026 | Nine IT companies; company says it passed $100M in annual revenue in 2025 |
| General Catalyst, Creation strategy | Accounting, IT, legal, property management, customer service | About $1.5B set aside (Substack analysis; secondary) | At least ten companies (secondary) |
| Long Lake | Property management, construction, HR, tax | $609M Series C at $5.8B, Nov 2025 (Dealroom; aggregator) | Dealroom counts a 40th acquisition; a secondary report counted 18 businesses |
| Titan | Managed IT services | $74M, Aug 2025 (secondary) | Acquired RFA, which serves 400+ financial-services clients |
| Crescendo | Contact centres | $500M valuation after acquiring PartnerHero (secondary) | n/a |
| Dwelly (UK) | Independent lettings agencies | $170M Series B, July 2026 (company blog) | Buys agencies whose owners want to exit |
| Beacon (Toronto) | Small vertical software companies | $225M Series C, June 2026 (BetaKit) | "More than 30" companies since 2024 |
| Harper | Small-business commercial insurance | $46.8M seed and Series A, Feb 2026 (TechCrunch) | An AI-native brokerage, not a roll-up; 5,000+ customers |
| Crosby | Commercial contract law | $20M Series A, Oct 2025 (Artificial Lawyer) | A hybrid AI law firm |
| Lawhive (UK, expanding to the US) | Consumer law | $60M, Feb 2026; about $35M annual revenue is a company claim (Nonbillable, citing Fortune) | Has bought at least one UK law firm |
Reports disagree on Crete's size. TechStartups (June 2025) gives "over $300 million" in annual revenue and 20-plus firms; Accounting Today (Nov 2025) gives $233.8M in revenue and more than 30 firms. Ventureburn says Current includes more than 50 firms in August 2026. There is no verified count of AI roll-up vehicles or of the capital committed to them, and the figures above should not be added together.
What the buyers do
The pattern is the same across verticals: take a majority stake in a fragmented local firm, keep the founder in place, and replace parts of the back office with tools built on frontier models. Thrive Holdings' reported expectation is that AI will not replace fieldwork or professional sign-off. Operators report results such as:
- Shield: an AI assistant that triages IT tickets; software and email tickets are more than 60% of ticket volume, and median resolution time fell by more than half for several tasks (company claims).
- Harper: AI handles submission routing, underwriter follow-ups and document collection. Its CEO says a traditional broker takes five to seven days where Harper often takes one to two (unverified).
- Thrive Holdings: a tax-preparation tool with a 98% match on more than 7,000 returns (a single aggregator summary).
The investor thesis
Two firms have published their reasoning:
- Sequoia, "Services: The New Software" (5 March 2026): "For every dollar spent on software, six are spent on services." "A copilot sells the tool. An autopilot sells the work." "The next $1T company will be a software company masquerading as a services firm."
- General Catalyst: "AI-enabled roll-ups, in which we infuse tech rather than just remove costs."
This idea is sometimes called services-as-software: sell the finished work, priced like a service, and deliver it with software margins. Harper's investor Emergence describes the category as companies that own and deliver outcomes rather than sell software.
Open questions and critiques
- Untested over time. Commentators on Beacon's round noted that the AI roll-up model has not been through a downturn. An analysis from explainx.ai lists the same risk, plus buying faster than a firm can integrate and key people leaving after a sale.
- Margins are self-reported. The headline claims (for example margins four times higher at Crescendo, or doubled at Long Lake and Dwelly) come from the operators or their backers.
- Bargains are scarce. Tower Research Ventures (Nov 2025) argued that cheap acquisitions are hard to find at scale and that cost cuts often mean continuing headcount reductions.
- Regulation. In law, accounting and insurance the licence belongs to the individual operating company, so a holding company does not simply inherit permission for the group. Holland & Knight (May 2026) describes uncertainty over the practice-of-law and ethics rules for AI-native law firms.
Geography and size
Almost all of these vehicles are in the US or UK. Among those reviewed, the only Canada-headquartered one is Beacon, and it buys software companies rather than service firms. The firms being bought are generally larger than a five-to-thirty-person practice; Crete's reported revenue of $233.8M to $300M+ across 30-plus firms implies an average well above that scale. No roll-up buying an AI-automation agency was verified.
